Low-prep GMing is not lazy GMing. It is choosing the smallest amount of preparation that will make the next session easier, more responsive, and less stressful.

Use Quest Portal to keep the campaign context in one place, then spend your limited prep time updating only what the next session needs: the recap, likely scenes, important NPCs, and player-facing material.

The 30-minute prep plan

  • Five minutes: reread the last recap and write the opening reminder.
  • Ten minutes: choose three scenes that could happen next.
  • Five minutes: update NPC motivations and location notes.
  • Five minutes: prepare one player handout, clue, image, or map link.
  • Five minutes: write two backup ideas in case the party swerves.

Reuse what the campaign already gave you

The easiest low-prep sessions come from unresolved pressure. Bring back the NPC the players ignored, the faction they angered, the place they changed, or the clue they did not understand yet. Reuse is not a shortcut around creativity; it is how the campaign starts feeling alive.

Keep NPC and lore notes light

For each likely NPC, write what they want, what they know, and what they will do if the heroes do nothing. For lore, capture only the facts that affect player choices. Long histories can wait until the table actually needs them.

A reusable session template

Create one campaign note that you duplicate each week. Keep the same headings: recap, current pressure, likely scenes, NPC updates, secrets and clues, player handouts, and after-session notes. The template matters because it removes the question of where to start.

If a prep note does not help you start play, answer a likely question, or make a player-facing handout, it can probably wait.
